Any reason why 12-speed EPS could not be just a software update of the 11-speed shifters and derailleurs? Of course, this is not what they will be doing because of sales. But, hypothetically, why would it not work? Cassette width is the same, just swap 12-speed chainrings and cassette, reprogram the movement of rear mech.
I’m kind of hoping it’s the other way around - an updated 12 speed EPS able to handle 11sp cassettes and chainrings so I can still have sensible gear spacing and keep using my P2M..
But it sounds like the prices are going to be comical..

It would be nice, but hey that would make sense... I can only assume that SRM and P2M are already working on the new PMs as well... Campy has stated they dont want anything to do with the PM market...
Could an 11 work for 12 with software? Probably, it's just software that makes all the hardware work. You probably could make it work 10 too. I cannot see too many people wanting to spend the time to crack it [or making a stand alone ECU].
As for how to pay for it, I just go to the money tree out back. As long as the tree does not look too bare, my wife could care less.

Looks like it's around £2600 for the SR 12 speed mechanical here.
£1750 for Record.
For reference Dura-Ace 9100 mechanical can be had for around £1200 here, and 9150 Di2 for £1850 or so.

Yeah.. SR 11 Mech is 2299 Euro.. EPS V3 I see down to 3300 Euro... (reg 3750 euro) Im gonna Guess 4000 euro for the SR EPS group... and your PM if you get one.. so $2200 USD for an SRM ... then I need a couple of freehub bodies for my Rovals to support Campag vs Shimano cassette... better start saving now... this ones gonna hurt!!
And as I go and say that and look at the SRM USA site for the Campy PM price, its no longer there.... so that tells me things are getting swapped to the 12 spd design...

Just as a 2 cents reminder that the MSRP of 9100 Mechanical is around £1875 which lines up with Record nicely. Shimano's always discount earlier around 30% on the bigger sites after it's been in the market a while (over 2 years at this point). So when 9200 launches, initially prices will likely be around the 1800 mark which would be closer together in their life cycles. Brand new products are never discounted. I believe Ultegra R8000 DI2 disc is still selling around MSRP because the right shifters are in short supply.
